O conhecimento das principais técnicas utilizadas na elaboração das demonstrações financeiras possibilita aos gestores das empresas uma leitura crítica da informação contabilística e uma avaliação da performance do negócio. É um aspeto crucial no processo de análise da situação do negócio e na tomada de decisões de gestão corrente e estratégica. Sabendo quais são as principais - e frequentes - falhas no sistema de informação contabilística pode-se mitigar esses erros e omissões, contribuindo assim para o sucesso e a continuidade da organização. Em resumo, conhecer melhor para melhor decidir.
As principais demonstrações financeiras - balanço, demonstração de resultados, demonstração de fluxos de caixa - possibilitam aos seus utilizadores (sócios ou acionistas, Estado, colaboradores, clientes, fornecedores e instituições financeiras) obter informação sobre a situação patrimonial (dada pelo balanço), performance económica (dada pela demonstração de resultados) e performance financeira (dada pela demonstração de fluxos de caixa) da empresa.
O tecido empresarial português é constituído maioritariamente por pequenas empresas Segundo os Quadros do Setor do Banco de Portugal. No ano de 2020, 89% das empresas em Portugal eram microentidades, ou seja, tinham até 10 trabalhadores e faturaram até 500 mil euros. Verificámos, na nossa investigação que as principais rubricas identificadas nas contabilidades das microentidades são:
  • os investimentos em ativos usados na produção ou comercialização de bens e/ ou serviços, em que seja expectável a sua utilização por um período superior a 12 meses (denominados com Ativos Fixos tangíveis);
  • os ativos não monetários, sem substância física, tais como goodwill, despesas de investigação e desenvolvimento, propriedade industrial (denominados de Ativos Intangíveis);
  • As mercadorias adquiridas para venda e os produtos que a empresa produz e detém para venda no decurso normal da sua atividade (denominados de Inventários de mercadorias, matérias-primas, produtos em curso e produtos acabados);
  • Os direitos contratuais de receber dinheiro, ativos financeiros ou outros benefícios económicos de outras entidades (denominado de Clientes e outras contas a receber);
  • Os ativos financeiros monetários que compreendem valores em caixa, depósitos à ordem e a prazo, bem como outros instrumentos financeiros (denominados de Disponibilidades);
  • Passivos financeiros que compreendem obrigações contratuais de pagar dinheiro ou outro ativo financeiro a outra entidade (denominados por Fornecedores, Financiamentos Obtidos e outras contas a pagar);
  • As vendas de mercadorias, prestação de serviços e rendimentos provenientes do uso por terceiros de outros ativos da empresa - como sejam os juros, royalties e dividendos (denominado de Rédito);
  • Os gastos associados aos recursos gastos nas atividades correntes da empresa, como são os casos dos “custos das mercadorias vendidas e materiais consumidos”, dos “fornecimentos e serviços externos”, dos “gastos com o pessoal” e das “depreciações” (denominados de Gastos);
  • Situação líquida correspondente ao excedente do valor do património líquido depois de solvidas todas as dívidas (passivo) da empresa. São créditos dos sócios ou acionistas que se justificam principalmente pelas seguintes parcelas: capital social subscrito pelos sócios/ acionistas aquando da constituição da sociedade e nos aumentos de capital; resultados transitados de exercícios anteriores e retidos na entidade; resultados do próprio período; excedentes de revalorização dos ativos; e reservas legais que são parte dos resultados líquidos que ficam retidos na empresa sem possibilidade da sua distribuição aos detentores do capital social (denominado de Capitais Próprios).

O processo de produção da informação contabilística não está isento de erros ou omissões, efetivamente, são frequentemente observadas falhas que causam distorções na leitura das informações financeiras. Estes erros têm a sua origem na não adoção das boas práticas contabilísticas no mundo empresarial, são exemplos destas falhas:
  • Inadequados procedimentos de conferência de saldos de contas de clientes, fornecedores e outras contas a receber e a pagar poderá não detetar recebimentos ou pagamentos registados em contas correntes erradas. Levadas ao extremo poderá não detetar a prática de fraude;
  • Alterar registos contabilísticos em exercícios económicos já encerrados e reportados à Autoridade Tributária, poderá dar origem a coimas e multas para empresa. Ou seja, a contabilidade do ano de 2022 está encerrada, mas por motivos de gestão foram alterados os registos em 2024;
  • Não elaborar reconciliações entre o extrato bancário e os registos contabilísticos com uma frequência semanal ou mensal. A prática de reconciliação bancária regular permite detetar erros na informação contabilística e corrigi-los atempadamente, bem como mitigar a ocorrência de fraudes;
  • Registo de saídas de stocks sem existir inventário causando o registo de quantidades negativas no sistema de gestão de stocks. Por razões comerciais o produto comprado para determinado cliente não foi registado no software de gestão de inventário (como entrada em armazém) e foi faturado e enviado imediatamente para o cliente (registando uma saída de armazém). Em resultado o stock ficou negativo;
  • Transações de balanço são registadas erradamente na demonstração de resultados. Devido à inexperiência de alguns contabilistas, operações tais como compra de ativos, pagamentos de dívidas a pagar, retiradas de sócios ou distribuição de lucros poderão ser registadas como gastos. O mesmo aplica-se no caso da contratação de financiamentos para a empresa, onde poderão ser registados como rendimentos na contabilidade.
  • Com o advento da era digital e implementação de procedimentos de automação para maior simplificação do trabalho dos departamentos financeiros das empresas (leitura e contabilização de documentos para contabilidade, importação de documentos de compra pela integração da informação constante no EFATURA) não significa que a informação integrada é sempre corretamente classificada nas contas da empresa. É sempre necessário validar que as sugestões do software de contabilidade para os registos contabilísticos seguem a políticas geralmente aceites em Portugal e que os impostos são corretamente registados e tratados à luz da legislação portuguesa.
  • Igualmente importante é a revisão regular – por elementos da Administração – dos saldos de todas as contas (através da análise dos balancetes mensais), em especial das contas com os valores mais significativos. Este procedimento permite aferir se o que está no papel está alinhado com a realidade. O conhecimento e a visão global da Administração permite muitas vezes identificar números excessivos ou números em falta relativamente a determinados ativos, devedores, credores ou contas de acréscimos e diferimentos.

A correta leitura, análise e retificação das demonstrações financeiras exige um conhecimento sólido do modelo de registo, dos conceitos e das técnicas contabilísticas usadas para reconhecer e mensurar os acontecimentos da vida empresarial. Como errar é humano, os dirigentes devem estar preparados e conscientes dos pontos fracos e das falhas mais frequentes do sistema de registo e controlo económico e financeiro de forma a corrigir ou evitar tais situações. O pleno conhecimento dos riscos e dos erros cometidos frequentemente no passado contribui para minimizar a sua ocorrência no presente, tornando a informação económica e financeira mais fidedigna e verdadeira. Confrontado com o tema disse-me “acabei por apagar essa parte no CV porque em processos de recrutamentos anteriores disseram que não era profissional”.
Falamos de voluntariado e organização de campos de férias durante vários anos seguidos …
Este acontecimento, apesar dos mais de 10 anos na área de pessoas e com muitas e muitas horas de recrutamento, deixou-me acima de tudo preocupada com o estado do recrutamento nas nossas organizações apesar do tanto que tem sido estudado sobre o tema.
Se queremos as melhores pessoas, temos de as procurar conhecer no seu todo, e perceber se terão os valores, as atitudes e os comportamentos que melhor se adequem à nossa necessidade e realidade atual (e futura) da nossa organização e só o conseguiremos se formos mais a fundo na pessoa total (pessoal, social e profissional).
Achar que não é profissional colocar no CV uma parte tão fundamental da experiência de vida de um candidato como os seus vários anos de dedicação ao outro é reduzir a avaliação às competências (que deverão naturalmente ser validadas) mas que, por si só, não nos permitem avaliar a consistência dos bons desempenhos a curto, médio e longo prazo e o alinhamento do candidato com a cultura da organização.
É certo que entrar na área da avaliação das atitudes em sede de entrevista dos candidatos é muito mais exigente para o recrutador porque requer uma maior preparação e uma maior entrega ao processo de entrevista do candidato … implica levar o candidato a partilhar “deeper” as suas experiências, aprendizagens e a forma como agiu caso a caso para que possamos avaliar os comportamentos e atitudes esperadas em ambiente de trabalho.
E pomo-nos a grande questão: como recrutamos as pessoas com a atitude certa para a nossa organização e para a função em concreto que queremos recrutar?
  1. Em primeiro lugar se não sabemos o que precisamos, dificilmente teremos o que queremos. Cada cultura é única, e também as atitudes de cada organização são únicas e muito próprias pelo que tem de ser efetivamente feito à medida. Pelo que, para recrutar atitude, temos que ter claro quais são as 5 a 7 atitudes desejáveis – para tal devemos entrevistar as pessoas que tenham desempenhos excelentes e as atitudes desejáveis e observar o que fazem, como agem e, por oposto, identificar os 5 a 7 comportamentos que não queremos ver acontecer.
  2. Preparar as perguntas que nos levam à descoberta das atitudes desejáveis nos candidatos, que verdadeiramente levem o candidato a sair do seu script de preparação de entrevista, colocando o candidato perante as situações cujas respostas nos permitam identificar as atitudes desejáveis ex. numa empresa em que se pretenda o trabalho colaborativo se o candidato para resolver uma determinada situação responde que agiria de forma mais individual – será uma forte indicador de que não se integrará na forma de atuar da equipa/organização.
  3. Incluir a avaliação dessas atitudes na grelha de avaliação dos candidatos com uma escala que permita distinguir os vários candidatos.

Recrutar pela atitude é crítico e urgente se queremos organizações felizes e com sucesso sustentável.
É a condição “sine qua non” do sucesso do recrutamento, do desempenho individual, da equipa e da própria organização bem como da cultura e clima organizacional.
Se pensarmos no impacto que tem nas nossas organizações e, como tal na nossa vida, pessoas negativas, que culpam os outros, que não têm iniciativa, que procrastinam, resistem à mudança, vivem do ego e/ou posição hierárquica …vimos claramente o que não queremos que nos rodeie e também que não há aqui um tema de competências técnicas ou capacidades, mas, de atitude …
Por isso dedicamos tanto tempo a este tema nas aulas de fator humano na nossa escola para formarmos líderes que vão mais além (e mais a fundo) na escolha das suas pessoas para integrar as suas equipas e organizações e, com isso, possam efetivamente ter, de facto, as melhores pessoas a trabalhar nas suas equipas e empresas. Nos dias que precederam o escrutínio, a acrimónia atingiu níveis exaustivos.
É verdade que tal se tornou comum no cenário político, especialmente em países vivendo períodos de grande polarização ou de eleições acirradas. Tal como aconteceu nestas eleições, dominaram os insultos, acusações e invetivas. Mais além das críticas ou discordâncias de opinião, fruto de diferentes visões sobre um conjunto relevante e alargado de temas, a vilania foi o modo de comunicar mais utilizado, buscando, com linguagem muitas vezes violenta, ferir a dignidade ou reputação do candidato opositor e exacerbando as tensões sociais.
Embora o ecossistema mediático moderno amplifique tais hostilidades de forma extraordinária, estas táticas não são novidade na História da política em geral, e da política americana em concreto. Basta recordar os debates tão intensos quanto ferozes entre Thomas Jefferson e John Adams, ambos considerados, em termos de ideias, de instituições e, até, de geografia, “pais fundadores” dos Estados Unidos.
Na realidade, a continuada disputa entre Jefferson, republicano, e Adams, federalista, moldou a identidade política dos Estados Unidos e estabeleceu as bases para o sistema bipartidário que persiste até hoje. Mais ainda, as suas ideias continuam a ser relevantes para o debate político contemporâneo, especialmente em relação a temas de direitos individuais, ao papel do governo e às relações entre o governo federal e os estados.
Contudo, o que hoje parece mais ausente, no meio de tanto tumulto, é um debate sério sobre os problemas prementes que afligem os próprios Estados Unidos, como a sua colossal dívida pública, a profunda desigualdade económica e social ou a epidemia de opioides, para citar alguns. Esta falta de profundidade constitui uma ameaça para a própria democracia. Depõe não apenas contra a classe política, mas também contra um eleitorado que, por apatia ou desilusão, ao não exigir melhor, se torna cúmplice de uma farsa coletiva que, no final, a todos prejudica.
À medida que se alternam os ciclos políticos, torna-se evidente que muitos entre as elites políticas e mediáticas abandonaram a devoção, a reflexão e o compromisso para com o bem comum. Figuras como Abraham Lincoln, que apelavam às virtudes mais elevadas e ao sentido de responsabilidade coletiva, parecem ser hoje uma memória poética, longínqua e melancólica.
Não é assim; ou melhor, não deveria ser assim. Valeria a pena voltar a reler o Discurso de Gettysburg, proferido por Lincoln em 1863, não apenas porque é eloquente e conciso (apenas 272 palavras), mas por se tratar de um manifesto atemporal sobre a democracia e a responsabilidade coletiva, apelando ao papel de cada geração para que, sobre o legado das anteriores, continuem a sempre dinâmica construção de uma nação (um futuro) mais justa e equitativa.
Por contraposição a este sentido de estado, o panorama político é agora dominado por uma busca frenética pela gratificação imediata - seja no sensacionalismo mediático ou nos ataques partidários -, em detrimento da deliberação necessária para soluções estruturantes e duradouras. Neste sentido, a advertência de Bernard Lonergan (para não citar apenas presidentes americanos) sobre os perigos de negligenciar o rigor intelectual ressoa de forma perturbadora: o sistema político, preso num ciclo de impulsividade e reatividade, compromete a qualidade e reflexividade das decisões políticas. Esta impaciência (que não deve ser confundida com sentido de urgência), aliada ao rebaixamento do discurso público, enfraquece e, mais uma vez saliento, ameaça os próprios alicerces da democracia.
No meio desta turbulência, urge redescobrir os princípios autenticamente democráticos, ancorados em valores como a gratidão, a paciência e a fidelidade, só para citar alguns menos óbvios, muitas vezes discretos e talvez por isso mais esquecidos. A escalada de um espírito “vingativo” dentro de certos grupos “democráticos” corrompe a essência e o legado desta tradição. A verdadeira postura democrática assenta no bem comum, nas pessoas e nas famílias, na história e nas práticas que tecem as comunidades.
Os resultados das eleições, independentemente da sua natureza, devem incitar à reflexão, e não ao regozijo ou desespero pessoal e desmedido. A tarefa que se impõe não é perpetuar um ciclo de ira ou ódio, mas antes encarnar virtudes de temperança, civilidade e ação construtiva. Só cultivando tais valores poderão as democracias superar o clima de divisão e recuperar o espírito de uma governação digna e virtuosa. A universidade investiga, encontra soluções, expõe-nas de forma generosa e quase sempre brilhante, e, além disso, tem a capacidade de transmitir esse conhecimento às gerações seguintes. Dessa forma, interage com essas pessoas e enriquece o seu talento para que possam servir à sociedade através do desempenho das suas carreiras profissionais.
Nessa tarefa de olhar para a sociedade e ver o que acontece, temos trabalhado durante anos sobre a paisagem demográfica, observando como as pessoas se agrupam, quais são as características dessas reuniões de indivíduos que partilham problemas e interesses semelhantes.
E, como consequência, como podemos sair ao seu encontro, facilitando produtos e serviços que são criados ou desenvolvidos nas empresas por mulheres e homens profissionais como os que formamos nas escolas de negócios.
As pirâmides de população que podemos observar na última parte do século passado e na primeira metade deste século XXI apresentam formas curiosas, algumas nunca vistas na história. Perto do final deste século, parecem estabilizar-se graficamente num cilindro que já não se move de forma muito radical (é, sem dúvida, o resultado de um cenário de paz mundial e melhoria contínua do bem-estar que todos desejamos).
Mas agora, nestas décadas e nas que virão, vemos nessas pirâmides gráficas um perfil volumoso, já previsto, que é a geração dos baby boomers, prestes a terminar as suas carreiras profissionais “tradicionais” ou já o tendo feito recentemente. São aqueles que o Prof. Guido Stein do IESE denomina YOLD (Young Old), com dois grupos: entre 55 e 65 anos, “A Juventude da Maturidade”, e entre 65 e 75 anos, “A Maturidade da Maturidade”.
É uma geração que deslocou para trás, podemos dizer que entre 10 e 15 anos, o modo de vida que as pessoas nessa faixa etária costumavam ter, pelo menos na segunda metade do século XX.
Tem-se escrito que os YOLD são o maior partido político do mundo, que é transversal entre países e culturas (Ocidente, com centros/continentes como os Estados Unidos ou Europa, mas também o extremo Oriente, com destaque no Japão). Chegaram com um estado de saúde, física e mental, razoavelmente bom, e consolidaram ou abandonaram as suas convicções políticas mais radicais, centrando-se no seu próprio modo de vida em termos muito práticos: o seu bem-estar.
Os partidos políticos e as equipas de governo dos países deveriam tomar nota deste grande conjunto de pessoas cheias de ambições.
Mas também devemos fazê-lo nós, empresários e gestores. Os YOLD olham-nos com expectativas e exigências crescentes. Do lado positivo, fazem-no apresentando oportunidades de negócio.
É interessante porque se trata de clientes de um grupo social que se tornou muito numeroso, com ideias muito claras e com uma capacidade económica razoável que lhes foi proporcionada pelo Estado de bem-estar. E isso irá manter-se, pelo menos em termos demográficos, nas décadas em que os YOLD viverão neste século.
Mas, ao mesmo tempo, trata-se de pessoas que conservam a sua experiência e o seu talento, não o perderam apenas por se terem tornado mais velhas e, nesse sentido, parece muito razoável encontrar formas de colaboração com as empresas e negócios: podem ajudar-nos a descobrir, projetar e tornar operacional e prático o conjunto de produtos e serviços que demandam como grupo social.
É importante ter em conta que a sua paisagem não é totalmente idílica e que, a partir de uma perspetiva emocional, também enfrentam problemas graves e crescentes. Por exemplo, um deles, que a Organização Mundial da Saúde qualificou como pandemia universal, é a solidão não desejada. Em Espanha, quase 30% dos lares são unipessoais; isso multiplicou-se por oito nas últimas cinco décadas. Em 2018, o Reino Unido criou, com estatuto de ministério, a “Secretaria de Estado da Solidão”. Em 2021, o Japão criou o “Ministério da Solidão e Isolamento”.
Por isso, estão muito predispostos a continuar ativos no que se vem denominando “segundas carreiras” profissionais. Nestas, muda radicalmente o conceito e a dimensão dos objetivos das pessoas, que muitas vezes já não são os tradicionais, simplificados, de “subir na organização e ganhar mais dinheiro”, mas sim a valorização da manutenção de relações sociais, da companhia, e de continuar a sentir-se úteis à sociedade, por exemplo, nas empresas.
Num recente estudo da Merrill Lynch nos Estados Unidos sobre a continuidade ou o regresso ao trabalho dos YOLD, quase metade (42%) apontou como motivação as “conexões sociais”. Em termos muito práticos, as principais conclusões sobre esta questão apenas esboçada aqui, na qual estão a trabalhar mentes brilhantes da universidade e das empresas, também em Portugal, são duas perguntas que podemos colocar-nos enquanto empresários.
A primeira é sobre o interesse que esse amplo conjunto de pessoas, os YOLD, pode ter nos meus produtos ou serviços. Ou em outros que a minha empresa tem a capacidade de desenvolver. Conheço essas oportunidades? Estão definidas, quantificadas e estudadas nas operações que exigem?
E eles, conhecem-nas? Têm acesso? Dispõem de informação suficiente?
A segunda diz respeito às oportunidades de colaboração com essas pessoas, seja em modelos diferentes de continuidade ou de reintegração, tanto se já saíram da nossa, como se, vindo do mercado, os nossos melhores ex competidores, podem ajudar-nos (respeitando os compromissos de lealdade).
É importante valorizar que isso não é simples e deve ser objeto de uma séria análise prévia.
Isso para definir um modelo que aproveite o talento dos YOLD, com extraordinário respeito pelas pessoas, e sem bloquear o das gerações que vão chegando às posições onde se concretizam as grandes decisões, o seu entusiasmo e ambições. No meio das nossas conversas, de pôr as novidades em dia e de um simpático copo de vinho branco, dizíamos uma à outra como tinha sido bom aquele programa marcado em cima da hora, a meio da semana e à conta de um telefonema sobre qualquer outro assunto.
Foi sorte que ela estivesse no Porto, que eu tivesse o meu dia alinhado para poder estar com ela e que aquele telefonema tivesse acontecido. Concluímos que ambas temos efetivamente demasiadas vezes os dias demasiado preenchidos e fizemos o mea culpa de “dizermos sempre que sim a tudo”.
Nessa noite, fiquei a pensar nos “sins” que digo e nos “nãos” que não digo e veio-me à cabeça uma frase que ouvi há uns tempos: “O teu trabalho ao longo de toda a tua vida, é desapontar tantas pessoas quanto for necessário para evitar desapontares-te a ti mesma.” (Glennon Doyl, Untamed).
Esta frase marcou-me porque, apesar de reconhecer nela uma enorme verdade e sentido, pareceu-me quando a ouvi, que desapontar pessoas não é propriamente um objetivo de vida que pareça, à primeira vista, muito apelativo. Mas e se o preço a pagar por omitir uns quantos “nãos” for o nosso próprio desapontamento e a falha para com a nossa missão de vida?
Acredito que é o medo que nos impele a dizer tantas vezes que “sim” e tão poucas vezes que “não”. Dizemos que “sim” mais vezes do que queríamos como forma de evitar conflitos e a desaprovação dos outros, e de manter uma aparente harmonia na nossa rotina.
Este medo pode materializar-se como o medo de ferir alguém, o medo de perder uma oportunidade profissional ou pessoal (o famoso FOMO – fear of missing out), o medo de ficar mal visto pelos pares, familiares ou amigos, o medo do que possam pensar ou dizer de nós e, pior ainda, o medo de assumir para nós mesmos que não conseguimos acrescentar mais nada à nossa lista de compromissos. Que não somos assim tão elásticos como pensávamos, em termos de tempo e de recursos e que, afinal, não conseguimos “chegar a tudo”.
Mas vamos por partes.
O “não” e o “sim” são duas faces da mesma moeda. Quando uma está voltada para cima, a outra não se vê e vice-versa. Se eu digo que “sim” a um projeto, não posso, ao mesmo tempo, dizer-lhe que “não”. Se digo que “não” a ficar mais uma hora na cama de manhã, não posso dizer que “sim” aos cobertores e à almofada, por mais confortáveis que possam estar nesse dia.
Na verdade, quando dizemos que “sim” a algo, dizemos ao mesmo tempo uma série de “nãos” silenciosos a muitas outras coisas.
Se me comprometo com uma amiga para fazer um determinado programa, digo “não” a todas as infinitas possibilidades que poderia ter de fazer outros programas com outras amigas.
Da mesma forma, se digo que “sim” a um projeto de vida pessoal, digo uma série de “nãos” a todos os outros caminhos que poderia ter escolhido.
É duro, física e emocionalmente, tentarmos dizer “sim” e “não” ao mesmo tempo e às mesmas coisas, pois nem a nossa cabeça, nem o nosso coração estarão plenos em qualquer uma das duas.
Como trabalhar então esta assertividade, esta capacidade de dizer “sim” quando queremos dizer “sim” e “não” quando queremos dizer “não”?
Em primeiro lugar, é importante ter muito claro o que é não negociável na nossa vida e nos nossos dias.
Numa tónica mais pessoal, é importante termos claro a razão pela qual fazemos tudo aquilo que fazemos. O propósito dos nossos dias. O que fazemos com as horas que nos são dadas todos os dias e porque o fazemos?
Quando temos claro o caminho que queremos seguir, mais facilmente conseguimos dizer que “sim” a tudo o que nos aproxima desse caminho e que “não” a tudo o que nos afasta dele.
É também fundamental termos bem claras as nossas prioridades. Porque dentro de cada caminho que escolhemos, vestimos inevitavelmente vários papeis, que é preciso saber gerir.
Fala-se muito atualmente do equilíbrio trabalho-família, mas parte-se muitas vezes de uma visão demasiado binária em que um e outro são mutuamente exclusivos, “ou um ou outro”, quando na realidade, o equilíbrio de todos os papéis da nossa vida se consegue exatamente pela aceitação de que umas vezes o lado profissional tem a prioridade do nosso tempo e foco, e outras vezes será mais o lado familiar, ou o social ou o pessoal. E que a vida é um somatório de todos esses momentos e da compensação que fazemos deles e por eles, sempre que podemos.
Na verdade, quando temos claras as nossas prioridades e o nosso caminho, facilmente percebemos que não nos podemos dar ao luxo de nos comprometer com “qualquer coisa”, por mais apelativa que nos possa parecer.
O nosso tempo é um recurso finito e muitas vezes escasso. Quando temos dificuldade em dizer que “não” a compromissos que não concorrem para o nosso projeto de vida (pessoal e/ou profissional) enchemos os dias de planos que a longo prazo não nos fazem avançar na direção certa. E em vez de avançar, acabamos cansados, sem motivação e ressentidos com a pessoa ou a situação que nos desafiou a aceitar aquele compromisso.
Mais do que isso, com a agenda demasiado cheia, tendemos a sacrificar momentos essenciais à nossa saúde e bem-estar físico e emocional só para encaixar “mais qualquer coisa”, pondo em xeque coisas tão importantes, como a nossa paciência, a nossa capacidade de resistência a dias mais intensos, a nossa criatividade, o nosso bom humor e o nosso ânimo.
Pode ser a corrida matinal que fica por fazer para começarmos uma reunião mais cedo, as horas de sono que ficamos a dever à cama porque não quisemos faltar àquele jantar ou o tempo com os amigos e família que sacrificamos por um encontro com trabalho pendente ou solicitações de última hora que queremos agarrar.
Nisto, como em tantas coisas na vida, uma vez não são vezes, mas muitas vezes podem ser vezes a mais.
E vamos comprometendo sem perceber, a nossa saúde, o nosso sono, e os planos que enchem os nossos dias de boas recordações, de motivação e de entusiasmo.
Algumas sugestões práticas que sempre trabalhamos em contexto de coaching, no que diz respeito à assertividade dos nossos “sins” e “nãos” são:
    1. Dominar os dias – no início de cada semana apontar na agenda os não negociáveis, sejam eles o tempo de família, um compromisso que assumimos com um amigo, alguma hora que queremos dedicar a uma atividade concreta, tempo para fazer exercício, uma consulta urgente etc.
      De acordo com o artigo “Nine practises to help you say no” da Harvard Business Review, “se não sabes onde queres gastar o teu tempo, não saberás onde não o queres gastar.” É fundamental, por isso, termos bem claro onde queremos alocar cada hora dos nossos dias e aquilo que constitui, na realidade e, seja porque razão for, um desperdício do nosso tempo.
 
    1. Responder com tempo – ao contrário do que muitas vezes sentimos, nem todos os “sins” e “nãos” têm de ser dados no imediato.
      Se nos convidam para dar uma conferência, para liderar uma equipa ou um projeto novo, para uma viagem de amigos ou se até temos em cima da mesa uma importante decisão de vida a tomar, é fundamental tirarmos tempo para pesar as implicações que aquela decisão vai ter. E isto envolve quase sempre adiar a resposta. E dizê-lo de uma forma clara e sincera: “Vou pensar no que me propões e respondo em x dias.”
      Neste tempo de paragem, devemos pesar as consequências que qualquer resposta possível vai ter no nosso ecossistema. Porque até um compromisso tão leve e divertido como “ir jogar ténis duas vezes por semana”, é um “sim” que implica muito mais do que a simples hora que lá vamos estar. (serão as duas horas semanais, mais o tempo de deslocação, o tempo para tomar banho e regressar ao trabalho, já almoçados - se o fazemos na hora do almoço-, as sapatilhas ou equipamento novo a comprar que sempre são uma despesa etc.).
      Assim, mais do que tudo, este tempo torna-se também um tempo de crescimento pessoal, pois permite-nos avaliar os nossos dias e perceber se continuamos no caminho que nos propusemos seguir.
 
    1. Aceitar o desconforto de dizer que “não” - agradar a toda a gente que nos rodeia é uma ideia tentadora, mas pouco realista. Aceitar que não conseguimos estar disponíveis para tudo e para todos, que nem todas as batalhas têm de passar por nós e que sempre haverá outro alguém que pode agarrar aquele projeto, é um exercício de humildade e de coragem, que muitas vezes não gostamos de fazer.
      Dizer que não custa. E custa ainda mais quando dizemos que “não” a projetos ou desafios que nos parecem interessantes, que nos estimulam ou que nos dão algum tipo de projeção.
      A necessidade de provar que somos capazes, o imediatismo de quão estimulante ou promissor um projeto parece no momento e a ideia do reconhecimento que nos vai dar podem levar-nos a avaliar mal o seu impacto a longo prazo nos nossos dias, fazendo-nos aceitar desafios mesmo quando já estamos demasiado sobrecarregados.
      Sermos honestos connosco e avaliarmos o alinhamento daquela solicitação com os nossos objetivos de vida e com os nossos próprios limites, é o primeiro passo a dar para um “não” bem fundamentado, confiante e sem remorsos.
 
    1. Comunicar o “não” de forma assertiva – dar uma resposta negativa a outro, começa por saber agradecer a oportunidade que nos estão a dar e o facto de se terem lembrado de nós.
      Dar uma justificação sincera, por pequena que seja, ajuda também a que não se crie entre nós e o nosso interlocutor algum tipo de desconforto. E a que, eventualmente, se lembrem de nós numa próxima oportunidade.
      O que nunca deve acontecer é fazermos ghosting (corte total e radical de toda a comunicação entre duas partes sem razão aparente ou aviso prévio) a quem nos convida, por mais pequeno ou insignificante que o convite ou o desafio nos possa parecer.|
      Oferecer uma alternativa à nossa presença ou envolvimento naquela solicitação poder também ser uma forma de declinar um convite com uma tónica positiva. Pensar com antecedência se há algum contacto alternativo que possamos sugerir em nosso lugar e oferecermo-nos para fazer a ponte entre os dois é uma forma de ajudar que beneficia ambas as partes.
      De evitar, como regra básica, oferecermos o tempo dos outros sem os questionarmos primeiro sobre a sua disponibilidade e sobre os seus “sins” e “nãos”.
 
  1. Bom humor – os “nãos” não têm sempre de ser sofridos e carregados de culpa. Usar o humor (dentro de limites aceitáveis) para dizer que não e para decidir os nossos “nãos” ajuda a tornar a tomada de decisão mais fácil para nós e a aceitação mais fácil para os outros.
    Recebi um dia uma resposta de uma amiga a um pedido de última hora que lhe fiz, que terminava da seguinte forma: "Só aceito pedidos de última hora se vierem com uma equipa de bombeiros para apagar o incêndio, mas sem isso, vou ter que dizer não!"
    Impossível não aceitar esta resposta com uma boa gargalhada.

Voltando aos meus pensamentos e à expressão de Glennon Doyl, concluí naquela noite que é de facto, fundamental manter o foco naquilo que realmente importa a longo prazo, o nosso projeto e objetivos de vida, distribuindo “sins” e “nãos” de forma consciente, assertiva e com uma dose de bom humor, com a certeza de que só isto permitirá que o nosso tempo e energia sejam investidos de forma eficaz e com os resultados que queremos ver.
Só assim, talvez desapontando algumas pessoas pelo caminho, com os nossos “nãos” bem escolhidos, haverá tempo para o que é realmente importante, incluindo jantares de última hora em que pôr a conversa em dia, partilhar ideias e criar laços, dão o toque de felicidade e boa energia que contagia o resto da vida. O Prémio foi lançado na Alemanha e na França em 1995, e ao longo dos anos o alcance geográfico tem vindo a crescer, tendo agora presença em 14 países. Ao mesmo tempo, o que significa “Excelência Industrial” também tem evoluído (ver Figura 1): a competição, ao início, estava focada no Lean Management, depois acrescentou-se a integração da supply chain e a integração Operações-Pessoas, e nos últimos anos tem-se focado na implementação da estratégia de transformação digital; a edição que foi lançada no dia 1 de outubro de 2024 também aborda a resiliência da supply chain e a estratégia de sustentabilidade. De facto, à medida que as empresas competem na criação de valor superior para clientes individuais ou segmentos de clientes por meio de processos digitalmente aprimorados apoiados por análise de dados, ficam mais adaptativas, ágeis e alinhadas. As interrupções na supply chain e uso dos recursos limitados tomam agora mais importância, e por isso uma empresa excelente é aquela que consegue tudo o que se pede anteriormente acrescida de resiliência e sustentabilidade – e que dê bons resultados financeiros, naturalmente!
Tendo isto em conta, o que define atualmente uma empresa excelente são quatro características: resiliência, sustentabilidade, inovação e qualidade de gestão. A resiliência organizacional é crucial para uma empresa ser considerada excelente. Isso envolve a capacidade de se adaptar rapidamente a mudanças, ajustando suas operações e estratégias em resposta a mudanças no mercado, novas regulamentações ou crises inesperadas. Além disso, a habilidade de se recuperar rapidamente de eventos adversos, como desastres naturais, crises económicas ou interrupções na cadeia de suprimentos, é um indicador chave de resiliência. A sustentabilidade é outro pilar fundamental. Empresas excelentes demonstram práticas ambientais responsáveis, implementando processos que minimizem o impacto ambiental, como a redução de emissões de carbono, gestão eficiente de resíduos e uso de energia renovável. Também se envolvem em iniciativas que beneficiem a comunidade e promovam a equidade social, como programas de diversidade e inclusão, e apoio a causas sociais. A inovação é essencial para manter a competitividade e eficiência. Empresas inovadoras adotam novas tecnologias, utilizando tecnologias emergentes, como inteligência artificial, automação e análise de dados, para otimizar operações e melhorar a tomada de decisões. Além disso, investem em pesquisa e desenvolvimento para criar soluções que atendam melhor às necessidades dos clientes e abram novos mercados.
A qualidade de gestão é um indicador de liderança forte e estratégias bem definidas. Empresas com alta qualidade de gestão têm líderes visionários que inspiram e motivam suas equipas, promovendo uma cultura de excelência e inovação. Além disso, possuem planos estratégicos bem definidos que alinham os objetivos da empresa com suas operações diárias, garantindo a execução eficiente e o alcance de metas a longo prazo.
Por último, parece-me evidente que as empresas excelentes que existem em Portugal devem concorrer. Participar no Industrial Excellence Award não só oferece a oportunidade de reconhecimento, mas também permite que as empresas comparem as suas práticas contra as melhores do setor, promovendo uma cultura de melhoria contínua. Além disso, dado que os vencedores do Prémio foram sempre grandes empresas (a Pfizer foi a última vencedora), os organizadores do IEA – entre os quais se encontram as escolas de negócios INSEAD, WHU, Judge (Cambridge), AESE e IESE – decidiram que a excelência operacional das PMEs merece ser reconhecida, e por isso neste ano criaram a segunda categoria, IEA para PMEs.

Aos poucos as grandes empresas mundiais aperceberam-se que muito tinham a ganhar por adotar práticas de gestão utilizadas pelo mercado do luxo não através de uma “democratização” do mesmo, mas sobretudo num elevar do patamar daquilo que é feito nessas empresas e que faz com que o mercado as procure pela diferenciação positiva que é alcançada.
É evidente que vários países souberam utilizar este fator diferenciador nos produtos que comercializam generalizando a imagem alcançada para todo um setor de atividade. Campeões dessa modalidade foram claramente os franceses com os vinhos, os perfumes e a moda que só por serem Made in France já valem mais. Mas outros países souberam fazer o mesmo como é o caso da tecnologia e carros alemães, dos sapatos e do design italianos, dos chocolates belgas, do presunto espanhol, e até do turismo no Dubai para citar apenas alguns exemplos.
Mas o que importa hoje em dia é perceber que este tipo de abordagem pode e deve ser utilizado por qualquer empresa, produto ou serviço. Tudo isto porque é ambição natural a procura de diferenciação que resulte num desejo do cliente de ter ou consumir. Esta é a ambição de qualquer empresa: ser desejada pelo cliente.
Este desígnio procurado por muitas empresas nunca é fácil de alcançar pois exige determinação, vontade e persistência naquilo que é a base de todo o sistema do luxo. Em primeiro lugar qualidade ímpar. Não basta uma qualidade razoável, há que ser única, indiscutível e percecionada. Um relógio suíço não pode simplesmente não atrasar ou adiantar, tem que ter tecnologia, tem que ter design, tem que ter uma assistência irrepreensível e tem que ter materiais de primeira, mas obviamente não pode atrasar… Quer isto dizer uma coisa fundamental, existem fatores negativos e fatores positivos no luxo. Os negativos não podem simplesmente existir, mas por si só, a sua não existência não é geradora de luxo. É então que entram os fatores positivos. São estes os fatores diferenciadores e que cada empresa no seu mercado deve conhecer e tentar implementar. Como esta simples análise pode ser tão importante para qualquer empresa melhorar e criar diferenciação mesmo não estando no mercado do luxo!
Outro aspeto extremamente relevante tem que ver com a excelência do serviço. Quanto maior o luxo maior a exigência com a qualidade, rapidez e eficiência do serviço. Recordo-me de uma empresa de iates em que um cliente teve uma avaria num barco acabado de comprar em pleno dia 15 de agosto na Marina de Vilamoura. Poucas horas passadas e o próprio diretor técnico da empresa estava em Vilamoura debaixo de água com um mergulhador a resolver o problema. Muitos olharão para esta atitude como um custo impossível, outros dirão que foi um excelente investimento em marketing do qual resultarão por certo alguns novos clientes e potenciais vendas de outros iates. O luxo não se faz de anúncios na televisão, mas do boca a boca e da ambição dos clientes potenciais de terem igual. E aqui entramos no último aspeto: a exclusividade que possibilita um preço mais elevado.
Recordo-me da entrada da Coca Cola na China há muitos anos atrás. O povo não tinha dinheiro para consumir o produto e a ideia da empresa foi genial. Coca Cola como um produto de luxo, exclusivo para alguns (entenda-se membros do regime) e vendida a um preço caro. Quando da abertura chinesa em que o dinheiro começou a circular pelas novas classes sociais qual foi a ambição natural? Mostrar que se tem dinheiro e que se pode consumir um produto exclusivo. E com os anos a empresa foi ajustando o preço ao crescimento do mercado.
O mercado do luxo tem muito a ensinar a qualquer empresa que queira ser diferenciada. É preciso ter o luxo de saber criar uma gestão ímpar. Como reportado por De Cremer e Kasparov, num artigo da Harvard Business Review, a IA deve potenciar o humano, não substituí-lo. Este princípio é fundamental para garantir que a tecnologia é utilizada para potenciar as capacidades humanas e não para as tornar obsoletas.
